How to build a promotion case that gets a yes

A practical guide to building a promotion case: evidence to gather, how to frame your impact and how CPD strengthens your argument.

Asking for a promotion is easier when you treat it like a business case rather than a favour. Managers say yes when you show you are already doing parts of the next role and can prove it.

Start 3 to 6 months before you ask

Promotions are rarely decided in one meeting. Use the months before to:

  • Find out what the next level actually requires (job description, banding criteria or competency framework)
  • Take on one or two visible responsibilities from that level
  • Log everything as you go, not the night before your review

Gather evidence in four buckets

Your CPD log is the skills bucket. A promotion panel reading "completed safeguarding lead training and applied it to our referral process" sees someone already operating at the next level.

Write the case in their language

Frame every point around what the organisation gets, not what you want:

  • Instead of "I want more responsibility", write "I already cover team leadership when my manager is away, and the team's output has stayed on target"
  • Instead of "I have been here three years", write "In the last year I delivered X, which saved Y"

The conversation itself

  1. Ask for a dedicated meeting, not a corridor chat
  2. Present the case in one page, evidence first
  3. If the answer is "not yet", ask what specifically would change it and get that in writing as objectives
  4. Log the agreed objectives in your development plan and review progress monthly

If the answer is no

A "no" with clear criteria is useful. Turn each criterion into a development goal, log the CPD you do towards it and revisit in 3 to 6 months with new evidence.
